Rolling back over coating that has already been spread, to even the film and work it into the surface rather than to put it down. It is a distribution step, not a finishing one, and most of the trouble it causes comes from continuing it after it has done its job.

What the pass actually does

Coating gets onto a floor in two stages that are easy to blur together. First the material is placed: poured out in a ribbon, or pulled across with a squeegee, which gets approximately the right quantity into approximately the right place. Back-rolling is the pass that comes after, and its job is to turn that into a film.

Three things happen in it. The thickness evens out, so the floor is not thick where the material landed and thin where it did not. The coating is pressed into the texture of the concrete rather than bridging across it. And the surface is left consistent enough that the finishing pass has something uniform to work on. The name is literal: you are rolling back over ground the material has already covered.

Back-rolling and laying off are different motions

This is the distinction worth carrying away, because both appear on this site and they can read as contradictory advice until you separate them.

Back-rolling moves material. The roller is carrying coating, you are working it, and the target is an even film at the spread rate you planned for. Laying off moves almost nothing. It is a final light pass with an unloaded roller, going one direction, and its only purpose is to take out the marks that everything before it left.

Why doing more of it makes a floor worse

Both of the ways back-rolling goes wrong get worse the longer you keep at it, which is what makes the natural instinct the wrong one.

Worked too hard, a roller drives air into the film instead of releasing it, and that is one of the routes to a bubbled floor. Worked too long, the material has quietly begun to set underneath you, so the pass is no longer leveling a liquid but tearing a film that had started to hold its shape. The texture that would have flowed out on its own stays in the floor permanently.

So when a section is not looking even, the temptation is to keep rolling it, and past a certain point that is precisely the thing making it uneven.

The clock decides when to stop, not the floor

Every product has a window in which its material can still flow and merge with itself. Inside that window rolling helps. Outside it, rolling damages, and the outer edge of the window is gel time, after which the material has stopped being movable at all.

That window closes faster on a warm slab than a data sheet read at room temperature suggests, and it closes on schedule whether or not the floor looks finished. The crews who get caught are usually the ones chasing a cosmetic result late in a section. The way out is planning rather than speed: commit to a size of area where placing, back-rolling and laying off all fit inside the working time you actually have, instead of treating the wet edge as something to outrun.

The roller is a real variable

Nap length changes what the pass does. A longer nap holds more material and lays a thicker, more textured film; a shorter one lays it thinner and smoother. A worn or shedding roller carries material unevenly along its length and leaves banding at roller width that looks like a timing fault and is not.
